Update from Toasty Peeps

What we worked on

Today ended up being a bit of a pivot. As we have been building Toasty Peeps, it has become obvious that discovery, matching and payment are only part of the problem. We also need somewhere for the actual engagement to happen and feed back into Peeps. Toasty Studio is that delivery mechanism.

The immediate goal was practical: record my Week 1 Colosseum update using our own platform. We spent most of the day getting Studio ready, working through participant video, layouts, Program Output, producer controls, connection and presence issues, audio routing and recording.

What went well

The biggest win was connecting Studio and Peeps properly. Studio isn’t another product sitting beside Peeps. It can be part of how Peeps grows.

Peeps finds the right people and handles engagement and payment. Studio is where the interaction happens and evidence is generated. With consent, that evidence improves the person’s Dub, making them easier to discover and evaluate. Someone who wasn’t previously a Peep can also join after a session and become available for future paid work.

Studio therefore becomes both the delivery mechanism and an acquisition, validation and enrichment mechanism for Peeps. The Flywheel.

What didn’t

This is where the day went sideways. I spent about six hours getting Studio into shape specifically to record the Week 1 video. We had a working path and were extremely close, but last-minute changes broke it and I ended up troubleshooting instead of recording.

After spending the day preparing the platform to produce the hackathon deliverable, I didn’t get the Week 1 video finished. It was a painful lesson in changing a working system immediately before a deadline.

I also cancelled Cursor. Hermes was already a casualty a few months ago, and Cursor is now gone too. I want a development workflow where I control the critical path rather than depending on tools I no longer have confidence in.

Challenges

Scope is an obvious challenge. Toasty Peeps is the hackathon project, not Toasty Studio. But today showed Studio isn’t scope creep if we stay disciplined. We need enough of it to deliver a Peeps engagement, capture what happened, and feed useful evidence back into the participant’s Dub.

The other challenge is knowing when to stop. We kept improving things when we needed to freeze the working version and record the video.

Accomplishments

Despite missing the video, Studio moved significantly closer to being usable as the delivery layer for Peeps. Real multi-device testing exposed participant, Program Output, presence, production, audio and recording issues that weren’t obvious when testing individual pieces.

More importantly, we clarified what happens around a session. Someone can enter through an engagement, demonstrate real expertise, generate evidence, review and consent to what gets added to their Dub, and choose to become available for future paid engagements. Studio becomes part of the acquisition, validation and enrichment engine for Peeps.

Learnings

The operational lesson is simple: if the system works and there is a deadline, stop changing it. Deliver first. Improve it afterwards.

The bigger product learning is that an engagement may be one of our strongest sources of profile validation. LinkedIn profiles, CVs and self-declared skills tell us what somebody says they know. A real conversation provides evidence of what they actually know and how they contribute.

With consent, more engagements create more evidence. Better evidence creates better Dubs. Better Dubs improve discovery and matching. Sessions introduce new people to Peeps who can opt into future paid work. Usage can improve and grow the network at the same time.

Next Focus

Stabilize Studio, complete the end-to-end audio and recording test, and then make no changes so I can record next week’s Colosseum update. Then return focus to Peeps and connect the full lifecycle.
